(一) 施工組織管理
在工程開工之日起,項目部就以“省級文明工地”為目標,施工中嚴格按照“優良樣板工程”的各項標準組織施工。從整體項目開工至今,逐步完成了《施工組織設計》和《各分部分項工程專項施工方案》,組織項目部人員學習施工圖紙和各有關規范、標準,強化質量、安全、文明施工意識,落實由項目部關經理全面負責、項目部成員組成的質安小組,做到項目部人員明確各自的崗位和職責,挑選有一定業務能力、組織能力和有實力的各專業班組進行施工。在各有關班組進場前,組織他們認真學習安全知識,使大家牢固樹立“質量是生命、安全是效益”的管理思想,嚴格執行公司和上級的各項規章制度和質量、安全方針,落實總公司、項目部、基層管理的三級管理制度。

8、嚴格按照各項規定做好砼試件、鋼筋焊接試件、以及套筒直螺紋連接試件等各項檢驗工作,確保工程有可靠、真實的質量保證。
9、工程的實際操作中,嚴格按各專項方案的要求施工,從而保證工程質量。
10、與監理單位、業主、設計單位等各部門通力合作,協商處理好工程中的問題,確保工程順利施工。
11、積極配合甲方、質監站及各部門和主體責任單位對所有棟號、地下地基、基礎樁基、各項施工項目的分部分項工程驗收,合格率為100%。
(三)進度目標管理

利用原來的供電系統,加班加點。同時用限電的方式定時定量合理分配各施工區加緊施工。針對特點,項目部還按擬定的施工組織設計和施工方案中的各項計劃組織施工,為保證該工程優質、高效地完成。勞動力需求量較大,項目部將妥善安排、合理協調不同的勞動力間流水施工。
(四)安全、文明施工管理
在安全管理方面,針對本工程的特點,在工程施工過程中嚴格按專項安全施工方案,對新工人進場進行安全教育,加強安全技術交底和施工現場的檢查,并由安全員進行安全監督巡視,檢查落實各項安全設施,提高作業班組的安全意識,嚴格對照安全檢查評分標準的有關規定整改。公司生產部對工地的施工用電、施工機具等進行跟蹤檢查,確保工地的各項安全設施符合要求。

2、施工過程中三檢制度執行力度欠缺。
3、現場管理人員技術力量應增強,管理水平需提高。
4、內部協調碰頭會應堅持召開:總結工程當日施工的進度、質量、安全情況,安排次日的生產節點時間控制以及技術質量方面的細部要求,明確各專業的施工順序和工序穿叉的交接關系及質量責任,加強各專業工種之間的協調、配合及工序交接管理,保證施工順利進行。
5、在施工過程中,1#和2#樓由于技術力量比較薄弱,出現一系列質量問題,我協同技術部長王亮對其所屬施工區進行了多次技術管理專題會議,深入各個基層。尤其對鋼筋、模板、砼、外架的施工過程不間斷的進行巡查、技術指導。對違規操作的施工予以糾正。并重點排查施工工序和施工方法。嚴格控制材料質量,適時報驗、取樣、復檢,對不合格的材料堅決進行退場。
2)進度方面控制
1、各施工區存在內部溝通、協調、配合不到位,出現窩工。
2、各施工區對勞務公司進度目標管理措施不力、制度不健全,導致每次澆筑砼時間拖延。
(非勞動力因素,過程中抓得不緊,部分工人出現窩工、間歇現象)。
3、本項目20xx年施工進度目標個別樓號較原計劃進度略為滯后,出現這一原因主要由
